That Rhythmic Rise and Fall in Your Generator’s RPM Isn’t Normal — Here’s What’s Causing It

A diesel generator running at stable load should hold its speed and frequency within tight tolerances. The engine turns at 1,800 RPM, the alternator produces 60 Hz, and the output stays consistent. When a generator starts hunting — cycling repeatedly between higher and lower RPM in a rhythmic pattern — or surging unpredictably under load, something in the engine’s speed control system isn’t working the way it should. The generator may still be producing power, but it’s producing power poorly, and the underlying cause won’t fix itself. If you’re evaluating a generator that’s exhibiting this behavior, the diesel generator inventory includes units that have been load-tested and verified for stable frequency output before sale.

Hunting and surging are related but distinct symptoms. Hunting is a regular, oscillating variation in engine speed — the tachometer swings rhythmically up and down within a defined range. Surging is a more abrupt, irregular speed variation that may correlate with load changes or occur randomly. Both indicate a control or fuel delivery problem, but the specific cause differs between them, and diagnosing correctly before replacing parts saves time and money.

What Is the Governor and Why Does It Matter?

The governor is the primary speed control system for a diesel generator engine. Its job is to maintain constant engine RPM regardless of changes in electrical load — when load increases and the engine starts to slow, the governor opens the fuel rack to add more fuel; when load decreases and the engine starts to speed up, it closes the rack to reduce fuel. A governor that does this accurately and quickly holds frequency steady within the tolerances that sensitive electrical equipment requires.

Mechanical governors use flyweights and springs to sense engine speed and actuate the fuel rack directly. Electronic governors use a magnetic pickup sensor to measure engine speed and a digital controller to actuate an electronic actuator on the fuel system. Both can cause hunting, but the diagnostic approach differs. A mechanical governor hunting problem often comes down to worn components, incorrect spring tension, or linkage friction. An electronic governor hunting problem more often involves incorrect gain settings, sensor signal issues, or actuator response problems.

What Are the Most Common Causes of Hunting?

Governor gain setting is the most frequent cause of hunting on generators with electronic governors. Gain — sometimes called droop or sensitivity — controls how aggressively the governor responds to speed deviations. A gain setting that’s too high causes the governor to overcorrect: it sees a speed drop, adds too much fuel, the engine overspeeds, the governor cuts fuel aggressively, the engine slows again, and the cycle repeats. The result is the characteristic rhythmic hunting pattern that operators describe as the engine “breathing” or “surging.” Adjusting the gain setting — either through the governor controller software or through a physical potentiometer on older units — often resolves this without any parts replacement.

Fuel system restriction is the second major cause. A partially clogged fuel filter, a restricted fuel supply line, or air in the fuel system causes the fuel delivery to vary in ways the governor cannot fully compensate for. The engine hunts because it’s not getting consistent fuel regardless of what the governor commands. This is a particularly common cause of hunting that develops over time on generators with aging fuel or infrequent maintenance — the fuel filter restriction increases gradually until the symptom appears. Replacing the fuel filters and bleeding the system is often the complete fix.

Injector problems — worn injectors that are misfiring or delivering inconsistent fuel quantities — cause hunting that is harder to resolve without hands-on diagnosis. A single misfiring injector creates a power pulse variation every combustion cycle on that cylinder, which the governor cannot smooth out because the variation is faster than the governor’s response time. Injector testing and replacement addresses this, but it requires disassembly that goes beyond routine maintenance.

What Causes Surging Rather Than Hunting?

Surging — abrupt, irregular speed variations rather than rhythmic oscillation — more commonly indicates a load-related or fuel delivery problem than a governor tuning issue. A generator that surges when a large load is applied or removed may have a governor that’s correctly tuned for steady-state operation but not optimized for transient response. Electronic governor controllers have separate parameters for transient response — how aggressively the system reacts during load steps — that can be adjusted independently of the steady-state gain setting.

Air in the fuel system causes a specific type of surging — intermittent, unpredictable power interruptions as air pockets pass through the injection system. This is a particular concern on generators that have been sitting for extended periods, where fuel has degraded and the system has been disturbed during maintenance. Bleeding the fuel system fully and replacing the primary and secondary fuel filters typically resolves air-related surging. The fuel filter change intervals article covers how fuel system maintenance connects to these kinds of symptoms.

Coolant temperature extremes affect governor behavior in ways that can produce surging on cold or hot engines. A cold engine with thick oil and a governor calibrated for normal operating temperature may hunt during warmup and stabilize once the engine reaches operating temperature — this is often normal behavior that disappears as the generator thermalizes. Hunting that persists at normal operating temperature is not normal and needs diagnosis.

How Do You Diagnose the Cause Before Replacing Parts?

The diagnostic sequence matters because hunting and surging have multiple possible causes and replacing parts randomly is expensive and often ineffective. A structured approach:

  • Check fuel filter condition and pressure drop across the filter — a restricted filter is the easiest fix and should be confirmed or eliminated first
  • Check for air in the fuel system — look for air bubbles in the return line sight glass if equipped, or bleed the system and observe whether the symptom resolves
  • Review governor gain settings against the manufacturer’s specification — if settings have drifted or been changed, reset to factory baseline and observe
  • Check the magnetic pickup sensor signal quality on electronic governor systems — a weak or intermittent signal causes erratic governor response that mimics a tuning problem
  • Check governor linkage for binding, wear, or incorrect adjustment on mechanical governor systems
  • Observe whether hunting correlates with load changes or occurs at no load — load-correlated surging points to transient response; no-load hunting more often points to governor tuning or fuel delivery

Can Hunting Damage the Generator?

Extended hunting causes real damage that accumulates even when the generator is technically still producing power. Frequency variations affect equipment powered by the generator — motors operating on fluctuating frequency experience elevated heating and accelerated wear. Sensitive electronics may fault or shut down from frequency instability. The generator’s own alternator and voltage regulator experience abnormal conditions during hunting that can shorten their service life. The AVR systems article covers how voltage regulation interacts with frequency stability and why the two systems need to be properly matched.

On the engine side, a governor hunting at high amplitude — large RPM swings — causes mechanical stress in the injection system components from repeated fuel rack actuation cycling. This is particularly relevant on older mechanical governor systems where the fuel rack linkage experiences physical wear with every governor correction cycle. A generator that has been hunting for months before diagnosis may need linkage inspection and wear assessment in addition to the primary fix.

The common generator problems article covers hunting and surging alongside the full range of failure modes and symptoms that indicate developing issues. For facilities evaluating used equipment where hunting or surging was present before purchase, current diesel generator inventory includes units that have been load-tested under varying load steps to verify stable governor response before leaving the facility.

In my project to upgrade our 3 megawatt generator plant I needed to sell our old gens that were being replaced. I reached out to folks that had contacted me on LinkedIn previously, I hit up multiple online retailers, and reached out to previous contacts. Clint with Turnkey was got back to me within minutes of my submission on their website. That level of response and engagement was consistent throughout the entire process. Aleigha was fantastic with scheduling and communication during the project and was great to work with. I can't score these guys any higher than 5 stars, if I could I would!
